Rolling out a new vehicle category (EVs) alongside an established fleet (CNG) means city operations teams need visibility into EV-specific vehicle allocation, driver performance, and daily earnings before the mature weekly reporting cadence built for the established fleet can catch up.
EV-specific business rules, like penalty thresholds for unaccounted vehicle usage, need their own calibration rather than simply inheriting the established fleet's settings.
What we built
MySQL operational data (EV-specific vehicle/driver/trip records) feeds near-real-time and daily pipelines, delivered primarily through Google Sheets–based dashboards for city operations teams — a lighter-weight delivery layer than the established fleet's governed database tables, reflecting the earlier stage of this rollout.
How it works
TopN Analytics built a set of EV-specific, near-real-time pipelines: a vehicle-allocation event feed refreshing every 15 minutes across five major cities, per-driver daily performance scorecards, and a live daily settlement preview ahead of the standard weekly close — giving city teams same-day visibility rather than waiting for the weekly cycle.
The unaccounted-vehicle-usage ('Dead KM') penalty logic was ported to the EV fleet using the same core calculation as the established CNG fleet, with the city/business-model penalty-tiering layer intentionally left simpler while the EV rollout's usage patterns are still being established.
What we delivered and learned
The EV operations layer is honestly an earlier-stage build than the established CNG fleet's — it favors fast, spreadsheet-based delivery over governed database tables, and its penalty-tiering logic is intentionally less built-out, which is the expected shape of tooling built during an active rollout rather than a finished, steady-state operation.
TopN's approach adapts the depth of the analytics to the maturity of the underlying business process, rather than forcing a one-size-fits-all build.
